When Success Walks Out The Door

There’s a common refrain in leadership circles: You can measure how good someone was by how well the program runs after they leave. On the surface, it sounds reasonable—almost wise. But I’ve come to believe it oversimplifies something far more complicated.


Sometimes a program struggles after a leader departs not because that leader failed to build structure, but because they were carrying far more than anyone realized.

In many organizations, especially those operating with tight budgets, limited staffing, or institutional constraints, the “system” isn’t a well-oiled machine. It’s a patchwork. It survives because someone at the helm is compensating—working longer hours, building relationships others didn’t see, solving problems before they reached the surface. They navigate restrictions, bridge personality conflicts, and stretch scarce resources further than they should logically go.


When that person leaves, the system doesn’t suddenly change. The budget is the same. The bureaucracy is the same. The structural limitations are the same. The only real difference is the leadership.


If the program falters, it may not be evidence of poor succession planning. It may be evidence that the previous leader was outperforming the design of the system itself.

They exceeded expectations within constraints that made sustained excellence extremely difficult.


We are often quick to say, “If it falls apart, it wasn’t built right.” But sometimes what falls apart was being held together by extraordinary effort and uncommon skill.

That doesn’t mean systems shouldn’t be strengthened or that leadership transitions shouldn’t be handled carefully. They should. Sustainable organizations depend on structure, culture, and shared ownership. But we should be cautious about judging past leaders solely by what happens in their absence.


Sometimes decline is not a verdict on the past. It’s a revelation of how much was being quietly carried.


And sometimes the truest testament to a leader isn’t that nothing changes when they leave—but that people finally recognize how much they were holding together all along.
